What is lead generation? Channels, cost per lead and why leads get lost

Lead generation is the work that gets potential customers to hand you their contact details and a request: a form, a call or a message. What a lead costs depends on channel and industry: LocaliQ puts the 2026 average at $66.69 for search ads and $27.39 for Facebook lead ads. VITON13 sets up ads for enquiries from $33.

What is lead generation, in plain words?

Lead generation is any work that makes a potential customer contact you first and leave a way to reply: a form, a call, a WhatsApp message, a booking request. A lead is not yet a buyer; it is someone you can now talk to about a sale.

Lead, MQL, SQL and customer: four stages of one enquiry
StageWho it isExample
LeadLeft contact details or a requestA call-me-back form
MQL, marketing-qualified leadFits your customer profile, showed interestDownloaded prices, lives in your area
SQL, sales-qualified leadSales confirmed need, budget and timingNeeds an office refit by May
CustomerHas paidInvoice settled
HubSpot describes an MQL as a contact marketing has qualified as ready for sales, and an SQL as one sales has qualified as a potential customer.

That gives the first rule of lead generation for a small business: count paying customers, not form fills. A hundred cheap leads without a sale cost more than ten dear ones that produce three customers.

Which lead generation channels work in 2026?

Nine channels bring most enquiries in 2026, in two groups. Paid channels deliver leads within days for as long as you pay; owned channels take months to build, and each lead gets cheaper as they grow.

Nine lead generation channels: how you pay and when the first leads arrive
ChannelHow you payFirst leads
Search ads: Google Ads, Microsoft AdsPer click or per conversionWithin days
SEOWork on the site, no fee per clickAfter several months
Google Business Profile and mapsFree profile; Local Services Ads charge per lead where offeredWithin weeks
Lead platforms and directoriesPer lead, per credit or by subscriptionWithin days
Social ads: Meta, LinkedIn, TikTokPer impression or click, with lead formsWithin days
Messengers: WhatsApp, TelegramAds or a business account; chats are freeWithin days
EmailAn email platform planImmediately, if you have a list
ReferralsA reward or discount for each introductionDepends on happy customers
AI answers: ChatGPT, Google AI OverviewsNot sold directlyUnpredictable
Google says Local Services Ads charge only when a customer gets in touch from the ad; availability depends on country and category.

AI answers are the newest channel. Pew Research Center reported in July 2025 that when Google showed an AI summary, people clicked an ordinary result in 8% of visits, against 15% without one. The enquiry tends to go to the business whose page the answer quotes.

What does a lead cost by channel and industry?

There is no single price for a lead: it moves with the channel, the industry, the location and what you count as a lead. The benchmarks below are dated and mostly American, so read them as an order of magnitude, not a target.

Published cost-per-lead benchmarks, 2025–2026 (US dollars)
Source and dateWhat was measuredCost per lead
LocaliQ, updated 1 June 2026Search ads, all industries$66.69
LocaliQ, same reportSearch ads: restaurants and food; attorneys and legal$30.57; $131.63
LocaliQ, updated 23 September 2026Facebook lead campaigns, all industries$27.39
First Page Sage, 8 October 2026All channels blended: eCommerce; legal services$96; $682
First Page Sage, same reportAll channels blended: higher education$970
Definitions differ: First Page Sage counts a lead only after a direct email, phone or in-person connection with an interested buyer, hence its higher figures.

By channel, Metadata's benchmark of 153 B2B advertisers, $57.6 million of 2025 spend and 211,000 leads puts Google Ads at $524 per lead, LinkedIn at $202, Facebook at $145 and Instagram at $138. Search clicks there became leads at 1.9%, against 5.9% on LinkedIn: a dearer click is not always a dearer lead, and a cheap social lead often needs more persuading before it pays.

Bar chart of B2B cost per lead by ad channel in 2025 from Metadata: Google Ads $524, LinkedIn $202, Facebook $145, Instagram $138
In B2B, search ads cost the most per lead in Metadata's 2025 data, social feeds the least.

How do you calculate cost per lead and cost per customer?

Cost per lead (CPL) is channel spend divided by the leads it brought; cost per customer, or customer acquisition cost (CAC), is the same spend divided by the people who paid. Work out both per channel, usually per month.

Five formulas, worked on $2,000 of ads a month
MetricFormulaExample
ClicksBudget ÷ cost per click2,000 ÷ 5 = 400
LeadsClicks × site conversion rate400 × 8% = 32
Cost per lead, CPLBudget ÷ leads2,000 ÷ 32 = $62.50
CustomersLeads × close rate32 × 25% = 8
Cost per customer, CACBudget ÷ customers2,000 ÷ 8 = $250
The click price is near LocaliQ's 2026 search average of $5.42 and the conversion rate near its 8.18%; the close rate is assumed.

How the calculator's starting values turn a budget into leads and customers.

At the starting values a lead costs $62.50, close to LocaliQ's $66.69 average. Put in your own figures: if a customer costs more than the margin on a first order, the ads pay back only through repeat purchases.

Why do businesses lose leads: reply speed, forms and CRM?

Most leads are lost after the ad has done its job: nobody replies in time, the form fails quietly, or the enquiry sits in one person's phone.

  • Reply speed. Hennessey Digital sent test enquiries through the online forms of 1,333 US law firms in 2025: 26% never replied, 25% replied within five minutes, and the median reply took 13 minutes.
  • The form. Test it on a phone every month: a number field that accepts real numbers, a clear button, a confirmation message and a notification that actually arrives.
  • The CRM. Every form, call, chat and platform enquiry should land in one place with an owner and a reply deadline, or you cannot tell which channel produced a customer.

Should you buy leads or build your own lead generation system?

Buying leads means paying a third party for ready enquiries or contacts: a lead platform, a directory, an affiliate network or an agency paid per lead. Volume arrives quickly, but the contacts, channel data and learning stay with the seller.

Comparison of bought leads and an own lead generation system: speed of start, data ownership, exclusivity, quality control and what remains when the budget stops
Bought leads start faster; your own system gets cheaper over time and stays yours.
  • Shared leads. Many platforms send one request to several businesses; ask whether a lead is exclusive before agreeing a price.
  • Fake and cold leads. Bots and over-easy forms inflate counts; agree in writing what makes a lead valid and how disputed ones are credited.
  • The law. In the UK the ICO says bought-in lists can be used for emails or texts only if everyone on them consented to that type of message from you; generic third-party consent is not enough.
  • No definition. Write down what a billable lead is: a working number, a request in your area, no repeat within 30 days.

Buying leads suits a quick test of demand or a seasonal gap. Your own system pays when you plan to stay in the market for years: every month adds data, reviews and search positions you do not buy again.

How does VITON13 build a lead generation system?

We build it in four steps: find where enquiries are lost, fix the page and tracking, launch the ads, and connect everything to the CRM, so budget never pays for traffic nobody can handle.

When will lead generation not help?

Lead generation amplifies what already works and fixes nothing else. Hold the budget back if:

  • your offer differs from competitors in neither price, speed nor terms;
  • nobody can answer enquiries during working hours;
  • a first order's margin cannot cover a lead and customers rarely return;
  • you need results within a week from a channel that grows over months, such as SEO.

How VITON13 sets up ads for enquiries

The main service behind this guide is performance advertising setup: ads tied to a clear offer, a landing route you control and conversion signals you can verify. We start with the offer's economics and the path to an enquiry, then build the campaign structure, a creative test matrix and a conversion dashboard. AI-assisted: AI drafts keywords, ad variants and reports; a specialist checks and approves them. Human-led: a specialist builds everything, with AI assisting.

No published lead generation case yet

VITON13 has not yet published a lead generation project with client figures, so this guide shows no invented results. The calculator example is arithmetic on assumed figures.

What this does not prove

  • It does not show how many enquiries your business will get: click prices, conversion and close rates in your niche may differ.
  • The third-party figures describe their own samples, not VITON13's results.

Questions and answers

What is a lead in marketing?

A lead is a potential customer who has contacted you and left a way to reply: a form, a call, a chat message or a booking request. A lead has not bought yet; it becomes a customer when it pays, and that share matters more than the lead count.

What is the difference between an MQL and an SQL?

An MQL is a lead marketing judges a good fit: right area, real interest, a working contact. An SQL is one sales has spoken to and confirmed a need, a budget and a timescale. The split matters in B2B with long sales cycles; a small business can use enquiry, qualified enquiry and customer.

What is a good cost per lead?

One your margin can carry once you allow for the close rate. If one lead in four buys and a first order earns $400 of margin, anything under $100 per lead pays back on the first sale. Published averages, such as LocaliQ's $66.69 for search ads in 2026, are only a starting point.

How fast should you reply to a new lead?

Within minutes in working hours. In Hennessey Digital's 2025 test of 1,333 US law firms, the median reply took 13 minutes, a quarter answered within five minutes and 26% never answered. After hours, an instant reply with an honest callback time beats silence.

Can you buy an email list for marketing in the UK?

Rarely in a lawful way. The ICO says a bought-in list can be used for emails or texts only if everyone on it consented to that type of message from you; generic consent covering any third party is not enough. Your own list with clear consent is slower but safe.

How should a small business start with lead generation?

Start with one paid channel that matches existing demand, usually search ads, plus a complete Google Business Profile. Send every enquiry to one place, reply fast and count customers per channel for a month before adding another. SEO, reviews and referrals then bring the average cost down.
